Is the Problem Your Students, the Device, or Your Vision for Learning?

There has been a mixed bag of results for technology in schools lately. You certainly hear about districts creating exciting learning opportunities for their students by leveraging technology. But you also read about LA Unified's problems with their iPad initiative, or Miami-Dade schools putting their initiative on hold because of the troubles in LA and in North Carolina.

The blame for the failures in these districts is pointed in lots of directions, but includes students as “hackers” (although there was no hacking, just clever students figuring how how to make locked down devices function as designed), or lack of keyboards (don't get me started on how stupid that issue is – it comes from adults who haven't sat with a tablet long enough to know how easy the virtual keyboard is to use). Diane Ravich points to overly agressive timelines, poor project management, poor contract management, and a failure to evaluate curriculum resources, especially against district curriculum standards.

But I believe there is a much deeper problem at the root of these disasterous educational technology initiatives.

Let me come at this from a different direction… Recently a friend contacted me, saying she was working with a district that was trying to decide what device to invest in. Tablets? Chromebooks? Laptops?

Based on 13 years of working with 1to1 initiatves and all the lessons learned, my reply was to ask, “What's their vision for learning? Frankly, without such a vision, I'm not sure it would matter what they bought; it will be equally unsuccessful…”

How do you know what you want technology for if you haven't decided what learning should look like in your classrooms? A tool bought for no other purpose than to have the tool (or because you believe it is good to have the tool) fulfills its purpose by simply being there. Yet, later, purchasers are surprised that amazing things haven't happened by simply being in the tool's presence…

Or maybe you have what I have come to think of as a “default learning vision.” In the absence of a vision for learning driving the instructional use, the instuctional use becomes the vision for learning. The vision defaults to what you do when what you do isn't informed by a vision.

So, what may be the default vision for learning in these initiatives?

I look at these three well-publicized initiatives and I see a vision of learning that boils down to this: electronic workbooks.

There is no doubt that access to digital content and resources should be one slice of how schools leverage technology for learning. But workbooks (of any variety!) have always been wholely insufficient for quality learning programs. (If they were sufficient, we would have the best educational system in the world by simply dropping a box of textbooks and workbooks at each student's home each year…).

Or as Diane Ravich points out about this problem:

…the content of the tablets must allow for teacher creativity, not teacher scripting… The time will come when tablets replace the bulky, puffed-up textbooks that now burden students’ backpacks. The time will come when tablets contain all the contents of all the textbooks, as well as a wealth of additional resources, in multiple subjects. But they must encourage exploration and inquiry, not fidelity to a packaged program. Customized and individualized must become a reality, not a sales pitch for programmed learning.

Is it any wonder that these technology initiatives are a train wreck, given their vision for learning?

 

We Need Keyboards With Our iPads. Not!

This past summer, Maine's schools got the choice for the first time to purchase tablets as part of the statewide 1to1 learning with “laptop” initiative (MLTI). It has spotlighted an interesting demand related to tablets: we need to get keyboards so students can use the tablets.

I kind of understand why people might think this. The virtual keyboard on the iPad does take a little getting used to, especially if you're a pretty good typer on a regular, physical keyboard. Also, adults and students hear other adults say, “we need keyboards for our tablets.” And the idea is reinforced by the TV ads for some tablets that state theirs come with a keyboard “so you can do real work.” Locally, we even have an owner of a call center claiming (while pounding his fist on the table…) he won't hire any of our graduates because they won't be able to type on a physical keyboard.

My own experience with a full sized iPad is that it took me a couple weeks to get used to the virtual keyboard, but now I type on it as fast or faster than I do on a physical keyboard. And I have heard similar stories of parents or community leaders in other districts demanding keyboards because of the hard time they personally are having typing on the onscreen keyboard, but a couple weeks later saying “never mind” when they have developed familiarity with it.

Admittedly, if I'm doing any quantity of writing on my iPad mini, such as writing this post, I do use a bluetooth keyboard. My hands are just too big to do anything more than a modified hunt and peck on the smaller keyboard. But the core of this debate is not about the size the keyboards on the (smaller) screens, but rather about onscreen vs physical keyboards.

I do believe that some folks really do need a different keyboard or sometimes need a physical keyboard. MLTI provided keyboards in something like a 1-to-10 or 1-to-7 ratio to the number of student iPads. We have put those in a keyboard lending program in our school libraries (students can check them out as needed), and a few students with a specific need have one permanently assigned to them. We even have students and families who have bought their own keyboards or keyboard cases (but that was a personal choice rather than a universal demand).

But the real issue that keeps coming up is the question, does everyone (or even just most students) need a keyboard? Districts in Maine that have experience with 1to1 iPad initiatives had interesting things to say when the question of keyboards was posed on the state technology email list.

The Cape Elizabeth tech director reported:

In our high school, we bought around 40-50 iPad keyboards for use in English and Social Studies, and also in our Library. This was in response to concerns from teachers, rather than from students, and although they did get used, they got used primarily because the teachers wanted them to be used rather than students needing to use them. They certainly got used less and less as the year went on and even teachers who borrowed them stopped using them as they ended up finding the onscreen keyboard just more practical.

The high school in RSU 57 has had a 1to1 iPad initiative in place for about 2 years. Their tech person talked about the keyboard cases they had provided students:

This was based on concerns from the administration and staff that student's would need a keyboard especially for typing long papers. Two years later and (my opinion) most students do not use the physical keyboards. Last year's class used it less than the previous class. What I am seeing is that the more the iPad and its virtual keyboard become mainstream the more the students are used to virtual typing before they are ever issued an iPad. Had we stayed with our original plan, I was not going to purchase keyboards this year.

In South Portland, the high school has had a 1to1 initiative for about 3 years, involving about 400 iPads. They have had “almost zero 'real' keyboard use/demand for the few we had purchased to allay concerns.”

Similarly, folks from Falmouth shared:

We bought 50 keyboards for our Elementary School iPads when we started the program 2 years ago. The thought was that 5th graders were going to need them to be able to type papers. 48 of the keyboards are still sitting in a closet unopened because they just have not been needed. The other two I have loaned out to staff but they always bring them back because they don't use them.

Foxcroft Academy has had one of the first high school 1to1 iPad initatiives in Maine. Their Assistant Head of School for Academics pointed out:

We're beginning year 3 of our 1:1 iPad program for all of our grade 9-12 students. We bought a few keyboards in year 1…They've received almost no use. There are plenty of barriers to student writing, but I can assure you that the virtual keyboard is not a substantive one. And, with built-in speech-to-text on these fancy new MLTI iPads, the virtual keyboard is even less a barrier. In short – buy a few (no more than a handful) if you must, to show that you're listening, but know that they are very likely to gather dust.

The Tech Integrator from Bar Harbor responded this way:

We plan to disallow external keyboards for iPads in school, unless the school determines that a student needs one. The thinking is that students will learn the iPad quickly enough, and that we don't want to set up for “have's and have-nots,”…. also the experience of our teachers using iPads, is that even an adult can learn to process text on an iPad.

That educator went on to say that when parents inquire, they have been referencing the articles here and here.

The issue is primarily an adult issue. Surprisingly, much of the demand for keyboards came before any of the schools even had their iPads! As one educator stated in the online discussion:

Some can't understand how you can interact in an educational setting with a device that does not have a keyboard with keys on it. An English teacher here, who was using Edmodo, had a student submit a lengthy paper the student had “thumb typed” on their iPhone!! Don't worry, the kids are all ready there or they will adapt very quickly. We just need to get out of the way.

I am empathetic to folks having fears and concerns about “new” technology they have only a cursory understanding of. This keyboard issue is a common perception about iPads.

But being a common perception does not mean that we have to respond to it, especially if we have adequate reason to believe it is a MISperception. (Nor do we have to respond to a concern just because it is stated repeatedly, or loudly, or with confidence, or by condemning those who disagree, etc.)

It is on us to make the argument (politely and diplomatically) about what works (not what is perceived or guessed or intuited or philosophized…) and provide the evidence that it works (such as through the stories that have been shared here).

 

The Evolving Face of Professional Development

Clearly, we've been thinking a lot lately about professional development.

Not only are we recognizing that we just don't have enough opportunities to do traditional “everyone in the same room” professional development, but we have started thinking differently about the purpose of workshops and other whole-group PD.

Until recently, I used to think of whole-group PD as the end. Teachers attend the PD session and they would leave being proficient at the skill taught in the session, ready and able to implement it well in their classroom.

That might be the case with some topics and some kinds of training, but not with the paradigm-shifting work we've been doing lately around Customized Learning, including teaching with iPads. This is definitely Second Order Change; we're doing something significantly or fundamentally different from what we have done before.

Now, I think of whole-group PD as just the beginning, an opportunity to introduce a group to a new idea and get them all “on the same page” before they begin working in their own classrooms at learning how to implement the skill well.

And that idea, the idea that these new skills are complex and need practice and that teachers need to be supported throughout their work to get good at them, has us thinking about workshops as just one small piece of professional development.

For us, professional development for our teachers needs to include some fluid combination of these components:

  • “Same Page” Trainings – These are introductory workshops, getting teachers on the same page about a new set of skills or strategies they will be working to implement.
  • Teachers Inventing – There is much to this new system that needs to be designed or invented (or at least adapted for our schools). The work teachers do to design, invent, prototype, refine, perfect, and share these systems and strategies is valuable professional learning for all of us.
  • Model & Examples – Classroom visits, videos, photos, and articles, etc., to help teachers answer the question, “But what does this look like in action?”
  • Mini-Lessons – As with teaching in the classroom, these are short, topic-specific, timely lessons, usually offered in response to an emerging need.
  • On-Demand Videos & Resources – Instead of having to wait for a workshop, or for the Tech Integrator or Instructional Coach to visit her classroom, these how-to articles, lessons, short courses, and videos are available to a teacher as she needs them.
  • Classroom Try-Outs – Play-Debrief-Replay – The chance to try a skill in the classroom, reflect on how it went and how it could be done better, and then try it out again with the improvements.
  • Coaching – a Technology Integrator, Instructional Coach, administrator, or peer who models lessons or strategies, co-designs or plans with the teacher, observes, and/or provides formative feedback to support the teacher's professional growth.
  • Focused Study Groups – Teachers select topics of interest, then work collaboratively with other teachers with the same topic on an inquiry project. Often includes creating a product that can be shared with and used by other teachers to learn about the topic.
  • PLC's, PLN's, & the Human Network – A Professional Learning Community or Professional Learning Network is the group of educators a teacher has access to in order to share experiences, ideas, and resources, as well as to ask questions and seek support. A teacher's PLN usually extends well beyond her school or district via the blogs and social networks the teacher builds and follows.

Of course, now we have to figure out how to do all of these well…

The Need for a Quality, Distributed Professional Development System

Maybe you're experiencing something similar…

We really noticed it last year when we introduced iPads to first grade.

We now had double the classrooms with iPads (having introduced iPads to kindergarten the year before), but still only one Elementary Tech Integrator, had access to half as many early release Wedensdays as the year before, and had a new K-12, district-wide initiative (Customized Learning) drawing on our PD and support resources, support people, and time…

One of our team did help us implement a Workshop Model/Study Group Model approach where teachers chose topics of interest and collaborated in study groups to learn about the topic and create a video or other product to teach others what they learned. It was well implemented, yielded nice results, got good reviews in teacher follow up surveys, but still proved insufficient for meeting our training and support needs.

It was made clear again last week as we worked on planning our workshop day for the Wedensday before Thanksgiving. Teachers requested so many topics (related to both iPads and Customized Learning) and we only have a couple hours in the afternoon. We can't even afford the time to bring all the 2nd grade teachers into the same room to make sure they know how to properly download their apps (a combination training and technical difficulty we've been having lately), or the growing list of other challenges/needs we're struggling to address. And when I talked with the Tech Director about the breakout sessions he would lead, he (justifiably) responded, “Only 45 minutes per session? That's hardly enough time to get started.”

And, frankly, we face the same issue with middle school and high school where we switched from 1to1 laptops to 1to1 iPads, and they're finding the work flows are different, and we probably have to revisit integrating technology in engaging ways before students get too far down the path of using them as “weapons of mass distraction.” (Hat tip to Tom March for coining the term.)

Our philosophy is that if you are asking teachers to do things that they have never experienced themselves as students (like leveraging technology for learning), we have the moral obligation to support the heck out of them.

The question quickly becomes, if we don't have enough tech integrators to go around, and we have hardly any “everyone in the same room” professional development time available to us, and a growing list of challenges and things we're noticing our teachers don't know how to do (because we haven't taught them), how the heck do we support the heck out of them…?

So, we will be working this year on building a quality, distributed professional development system. Our idea is to build a system where teachers can get the support they need pretty much when they need it, developed and maintained by a large group of contributors, so it doesn't all fall on the shoulders of a few. We have some ideas on how to make this happen, but it's a little too early to share them (You know we will, when they're ready!).

Here's what we're pretty sure the system will need to include:

  • A professional learning curriculum & continuum – What are the (clearly articulated) knowledge and skills we want our educators to become proficient in and what scopes and sequences make sense?
  • A system for collecting and sharing examples, models, and exemplars – The system would include artifacts such as photos, articles, and videos, to help educators answer the question “But what does this piece look like in action?”
  • Learning modules built around that professional curriculum – The learning needs to be “chunked” into manageable pieces.
  • Multiple approaches to deliver those modules – Workshops, articles, videos, iTunesU courses, iBooks, etc. What ever systems we use, they should allow us to easily update the resources and push the updates to our teachers using them (things do change and evolve quickly in this business).
  • A system to “certify” teachers – The system certifies what teachers become proficient at as they move through their professional learning and keeps track of their “certifications.”
  • A system for soliciting educators to help us build and deliver the PD system – We need a team of teachers and other school leaders, both within and without our school district, to be valued contributors. We need people to help us build the professional learning continuum, the modules and related resources, and to certify teachers as they develop proficiency in the professional learning. The work needs to be developed by or borrowed from multiple people, not just the tech team.

We find it all a little scary. It does mean giving up some control. We have to trust others to help us do this work. If it is a piece that the tech integrators, the Tech Director, or I feel strongly about, then clearly we need to be part of the team that develops that piece. Otherwise, we need to trust the teachers who develop it. We can certainly review drafts of their work and offer feedback, but frankly there aren't enough of us to go around, and there is more work to do than we can actually do by ourselves.

“Student Voice and Choice” is More Than Just Choice

Student voice and choice is a powerful motivator. It is one of the Motivation 6 High-Impact Focus Strategies, it can make extrinsic motivation as powerful as intrinsic motivation, and it is one of the foundational pieces of the Classroom Culture Phase of implementing Proficiency-Based Learning.

But it is also a pedagogical element that many teachers don’t understand as well as they understand others (mostly because we weren’t likely to experience it much when we were students, nor were we likely to be taught how to implement it in our teacher preparation programs – hopefully both will change for our next generation of incoming teachers).

Surprisingly, it was working with adults that helped me understand an important nuance about “Student” Voice and Choice.

In the weeks before school started, I was involved with various teams in the design and delivery of 7 or 8 days of professional development for all manner of district projects. All of the sessions would be considered successful, and received positive feedback from teachers. But some were even more successful than others. And it is in contrasting the sessions that a pattern emerged.

At opposite ends of the success spectrum (recall that in this case the spectrum is from “successful” to “REALLY successful”) were a day designed to help deepen teachers’ understanding of Proficiency-Based Learning and 2 half days designed to deepen teachers’ thinking about technology integration (especially in light of teachers and students replacing their laptops with iPads).

Both professional development opportunities provided participants with 3-5 sets of breakout sessions, each with 5-7 sessions to choose from. Both had sessions taught by peers. Both collected feedback from participants.

So what was different about the two events?

The technology PD had been designed by the district technology integrators, who brainstormed topics that they thought teachers would benefit from. The Customized Learning PD had also included the Learning Coaches brainstorming sessions they thought teachers would benefit from.

But the CL planning team also sent out a survey (Google Forms or Survey Monkey make this quite easy) to find out what topics teachers might want. Planners looked through the responses for patterns – topics requested repeatedly. They then sent out a survey with the compiled list of brainstormed and requested sessions to see how many participants wanted to see each session. This helped planners decide whether they would address a topic as a whole group session, or how many times to offer a topic as a break out session. By contrast, the technology planners used educated guessing. They were good, but not as good as getting the input from participants.

Another contrast was in what feedback was collected and how it was used. The technology group had participants provide feedback on the sessions after each half day of the PD. Their’s focused primarily on asking participants what session they attended and general feedback on that session. There was also a general question about what other training and support they would like. The technology planners did meet between the two half day sessions and talked about how things had gone and if we were reach for the second half day.

By contrast, in addition to the feedback on individual sessions, the CL planners collected specific feedback on questions participants had, sessions they would like to have in the afternoon (including new topics that arose out of the morning sessions), and OFIs (opportunities for improvement). The planners then responded at the beginning of the afternoon session, answering questions, and describing how they adapted the afternoon schedule and program based on participants’ OFIs and suggested session topics.

Notice that Voice and Choice is most importantly about the learners having voice and choice directly related to the learning (as opposed to all the other things they could have voice and choice about in the classroom).

Further, notice that choice alone was a help, but learner input & feedback and teachers being deliberate and explicit about using that input to adjust what and how things were taught had a more significant impact than choice alone.

Communicating with the Community: Getting the Message Right

I attended messaging training this summer while at the Association for Middle Level Education Affiliate Summit. The training was put on by the Learning First Alliance, a partnership of 16 leading education associations all focused on improving learning in America's schools.

I know we are facing some communication challenges presently, and I suspect some of you are, too, so here are my notes on that session (cleaned up a little).

Key Questions to Shape Your Messaging:

  • What's your issue/messaging challenge?
  • Who should you be reaching out to?
  • What's your ask?

Key Findings from National Public Opinion Polls and Survey Data

  • Recent growing support for teachers
  • A belief that there is a lack of adequate funding
  • Rank local schools high but think country's schools are in trouble
  • Parents want to know how their child is progressing

  • The community can be influenced primarily by parents, students, teachers
  • Top education problems & issues: motivation, character, discipline, effort

QR Codes & Fostering a Strong Home/School Connection

Mauri Dufour is one of our kindergarten teachers in Auburn, an early adopter of iPads in primary grades, and is an Apple Distinguished Educator. Over the past year, Mauri has explored the role of QR codes in her classroom.

Last March, she took some time to tell me about how she uses QR codes to connect with her students’ families.

Highlights from Mauri’s video:

  • Each Friday, her students each make a video for his or her family about that week’s literacy center
  • Students must explain the “why” of the lesson, as well as, what they did in the center
  • The QR code makes it easy to share the weekly video with the family
  • This has helped foster a strong Home/School connection
  • Mauri describes how she worked with parents to make this happen

Despite working in a high poverty school, the QR codes have helped create much stronger parent involvement and communication than might otherwise be expected.

iPads in Primary Grades: What Veteran Teachers Think – Stephanie

This is the third installment in a series of interviews with veteran teachers to get their perspective on our iPads in primary grades initiative, Advantage 2014. Is the initiative really having the impact our early adopters would have you believe? Would our more cautious or hesitant teachers agree? Here are the first and second posts in the series.

Stephanie Hathaway teaches kindergarten. Here are her thoughts on the initiative.

iPads in Primary Grades: What Veteran Teachers Think – Jean & Chris

Auburn has had some real success with Advantage 2014, our iPads in primary grades initiative. Although many folks like hearing about the enthusiastic teachers who have done many inventive things with the iPads and their students, others wonder what veteran teachers might think; teachers who may not be so enthusiastic.

In March of 2013, I interviewed a handful of such teachers to see what their perspective was. This is the first in a series highlighting the veteran teachers' perspective of teaching and learning with iPads in kindergarten and first grade.

Both Christine Gagne and Jean Vadeboncoeur have taught first grade “for a long time,” as Chris says. Both were skeptical of having to use the iPads with students, and Jean admits that she is not a “pro screen kind of person.” In this video, Chris and Jean talk about their experience in the first year of using the iPads, and the impact the iPad, apps, and their professional development had on their students.

 

Highlights of their comments:

  • By March, all their students were meeting or exceeding standards.
  • The apps and using the iPads generated a lot of excitement in the students.
  • They saw students try harder and work more diligently to figure out the work on their own.
  • They were surprised at this year's students' progress compared to previous years.
  • They thought the amount of practice and the immediate feedback were secrets of the success.

 

The Connection Between Facilities and Learning

Auburn needs a new high school, and we're working through the process to get a new one built. The issues were especially brought to light by our accredidation, which placed us on warning status in the curriculum and program category because of our facility. Also, until recently, we thought we'd have to go it on our own, without state funding.

This led (naturally) to questions from the public about what the connection might be between facilities and learning. Plenty of folks believe that you can throw a tent up in the ball field and teach kids (effectively) there…

So I did a little digging.

Turns out there's strong research on the connection between the quality and condition of a school building and student academic achievement, student behavior, and teacher stress levels.

Key elements that impact learning include natural lighting, noise reduction, heating, cooling, and air quality, and overall conditions, such as maintenance and cleanliness. (Maybe this is why an academically oriented accreditation process examines the state of the facilities…)

Studies have controlled for family factors (such as family background, free and reduced lunch rates, race/ethnicity, attendance, and suspension rates), and found that building condition not only significantly impacted achievement and behavior, but was a stronger predictor of academic achievement than many family background factors and socioeconomic conditions.

Researchers also found that many of the environmental factors that contribute to student learning can be improved with proper building maintenance, construction, or renovations.

Deliberate Leadership for School Change: an Overview of the Lead4Change Model

Large-scale school change often involves both complex systems (lots of different people, schools, organizations, etc.), as well as, things that teachers have never experienced themselves.

That's why schools need a model of deliberate leadership for school change. One such model is Lead4Change.

Lead4Change grew from early learnings from the Maine Learning Technology Initiative (MLTI) about what strategies successful schools were using, and were often missing at schools having less success. Working with a variety of schools designed to motivate students, it became clear that the lessons generalized nicely to all kinds of school change, not just 1to1 laptop and tablet initiatives.

This 16 minute video provides an overview of the model.

My school district is applying this model to our technology initiatives, MLTI & Advantage 2014, and several districts, including mine, is using it to help shape our work around Customized Learning.

 

Hold the Date for Auburn’s 3rd iPads in Primary Grades Conference!

The Series on the New MLTI: Choice, Auburn, and Learning

Maine has long had the first (and, unfortunately, only) 1to1 learning with technology initiative: MLTI.

The MLTI contract was up for renewal this year, and, for the first time, Maine is allowing each district to choose from 5 finalist proposals, producing a lot of conversation about the choices and how to choose.

Below is the series of blog posts I have written about the MLTI renewal, Auburn's choice and choice process, and my interest that MLTI selection focus on learning:

 

What We Want from Technology – MLTI, Customized Learning, and School Vision

There have been many discussions around Maine since the Governor announced schools would have choice over which solution they select for MLTI for the next four years. But most of those conversations have focused on the device, or its capabilities, or why it is “my preferred device,” or why people are worried that the device they aren't that familiar with will not be sufficient for the task at hand…

I wish so much more of those conversations had instead been about school visions for learning, and what we hope to get from technology for learning. What role can technology play in learning? What is your school's or district's vision (ours is here), and what is the role of technology in fulfilling that vision?

And for Auburn, as I would guess for other districts in the Maine Cohort for Customized Learning, we are concerned about technology's role in helping us succeed with implementing Customized Learning (such a critical part of our vision).

Here is what we think the roles for technology are for learning, especially for Customized Learning:

How are you currently using technology for each of these? What are teachers doing (maybe in your district, but maybe in another) that shows you exciting ways technology could be used for each of these? What is best technology practice for each of these roles?

But much more importantly, as Maine's districts think about selecting a solution for MLTI, how does each proposed solution measure up against each of these roles for technology?

You don't have to be interested in Customized Learning to be interested in these roles. But I don't beleive a school can make a satisfactory decision about which solution to select if they are only thinking about the device or the operating system…

 

What Did Auburn Choose for MLTI and Why?

Auburn chose the Apple Primary Solution (iPads for students; MacBook Airs and iPad Minis for teachers) for MLTI.

(Again, we aren't asking anyone to choose what we choose, but rather we're trying to share about our process and how we chose.)

 

Auburn’s Data Shows (Again) The Positive Impact of iPads

Our School Committee wants to know if there has been an impact of having iPads in the primary grades classrooms, and there has been!

In fact, we recently presented those findings to the School Committee.

All our primary grades students participate in CPAA testing (Children's Progress Academic Assessment). It is a test meant to be used as formative assessment to let teachers know where their students are in their literacy and math learning, giving them information about student mastery of specific concepts, helping inform teachers' instruction.

As we look back over the CPAA data from past years, and compare to the cohorts of students who have had iPads, we found that a larger percentage of students have reached proficiency, and have reached it sooner, than in the years before we had iPads. For kindergarten, this is true for 6 out of 8 concepts. For first grade, it is true for 5 out of 7 concepts.

We know it hasn't just been the iPads. We have done a ton of professional development on literacy best practices, math best practices, and educational technology best practices.

But what this data does tell us, is that when we combine teachers with professional development and 1to1 iPads, then our students learn more, faster.

In other words, Advantage 2014, our literacy, math, and iPad initiative, is having a positive effect on student achievement.

So when we ask for iPads for second grade, we aren't just asking for tech or gadgets. We are asking for a proven educational resource that helps our students learn better.

The Phases of Implementing Customized Learning

One lesson our district has learned from working with other districts further along with implementing Customized Learning is “not all at once!” There are many components to the school reform effort, and following a certain sequence seems to lead to successful implementation more often than other processes. Although there is flexibility in how districts implement each phase, successful implementation of Customized Learning moves through these five phases:

  • Awareness Phase
  • Classroom Culture Phase
  • Instructional Design Phase
  • Instructional Implementation Phase
  • School Structures Phase

Each phase focuses on building the capacity of teachers to implement a system of Customized Learning, but by making the transition manageable by breaking it down into doable steps. Below are the posts that will help you better understand and leverage the Phases:

How the Phases Help Support Implementation and Teachers

The Phases of Implementation are actually a tool to leverage in support of teachers and the school's or district's implementation of Customized Learning. The components of Customized Learning are certainly not new to schools, but successfully implementing CL depends on raising the level of level of implementation and the consistency of implementation across the school and school year so they don't simply occur in certain classrooms or during certain units. But learning to implement all those moving parts, in a sequence that actually works, can seem daunting! The Phases take a complex initiative (Customized Learning) and break it into manageable chunks, supporting implementation (and teachers!) in several ways.

The Phases Help Leaders Articulate Where the Staff and School are in Their Implementation
The notion of phases is helpful to leadership because they can classify their educators by the phase each is in. Not only can teachers be identified as being in a specific phase, but so can teams (grade levels, interdisciplinary teams, departments, etc.), schools, and districts based on the phase of the majority of their teachers. This helps with articulating to the district, parents, and community where you are on your journey toward implementing Customized Learning, and reminds everyone that this work will not be completed over night (our district has a 5-year plan for implementation!), and helps everyone manage expectations about what should be happening in our schools at this point in the implementation.

Keep in mind that teachers within a school will be at different phases. Districts in the Maine Cohort for Customized Learning have had success with having early adopters pilot a phase ahead of the rest of the staff, and even when the majority of staff in a school are ready to move to the next phase, there will be new staff needing initial training, or staff who are progressing at a different pace than their colleagues.

The Phases Help Teachers Focus Their Professional Learning and Implementation
The phases help educators know the “curriculum” of implementing Customized Learning, where they are in the scope and sequence of that curriculum, and what goals and next steps they might need for progressing to the next level. The goal of any phase is to develop proficiency in the skills related to that phase. This will lead to a strategic progression of more and more skill at creating a personalized learning environment for students, where we expect students to have an improved sense of having their learning needs met, resulting in increased competence, engagement, and academic success.

It is always okay for teachers to dabble, try out, and explore features of a phase or two ahead of where they are, but only within the context of informal learning (“dabbling”). Educators' primary responsibility is getting good at the skills of their current phase.

“Plan, Do, Check, and Adjust” is a crucial component of implementation at each phase, insuring that reflection, continuous improvement, collaborative problem-solving, supporting colleagues, and sharing ideas are hallmarks of the teachers' work.

The Phases Help Leaders Plan for Professional Development
Leadership can more easily plan for training, support, coaching, and professional development because of the Phases : (a) leaders can articulate where their staff are in their professional learning progression; (b) the kinds of resources, training, and coaching needed differs by phase; and (c) how much of that support is needed depends on how many staff are in each phase. Similar to how students will move through the curriculum via Customized Learning, teachers demonstrate mastery of components in one phase before moving on to the next phase.

The first three phases each begin with educators participating in specific training designed to kick off that phase by orienting them to the key components and the work that awaits them (I have come to think of them as “same page” trainings since they are intended to get everyone on the same page.). Other trainings (offered as teachers need them, see below) help teaching staff become more familiar with the curriculum organization, the complex reasoning and life-long habits of mind curriculum strands, various instructional strategies, learning progress management, student motivation, etc.

In fact, from the Classroom Culture phase on, we do not automatically provide teachers the “next” trainings and professional development until they have demostrated some proficiency with the skills, tools, and concepts of the phase they are currenty in. They must get good at the current phase before moving on.

The Phases Help Leaders Focus Positive Pressure and Support
Level of implementation matters, and leaders increase level of implementation through Positive Pressure and Support. Positive Pressure and Support has three pieces: Expectations, Supervision, and Support. We have just discussed support, but the Phases help focus Positive Pressure and Support, as well, by making clear the expectations (getting good a skills in the phase you're teachers are in), and by clarifying what to look for in classrooms when supervising and supporting (those same skills of the current phase).

Even if the Phases help provide clarity, leaders still need training and support themselves so they know the phases and what each phase's skills look like. For example, are teachers in the Classroom Culture Phase actually working within their phase toward getting feedback from students, or are they jumping ahead? Have teachers simply posted some of the tools (such as a Parking Lot) or are they actually providing students with opportunities and guidance on providing feedback using a Parking Lot. Is the absence of a Parking Lot a sign that a teacher isn't focused on Student Voice and Choice, or is the teacher simply using other strategies?

 

This approach to scaling the reform is successful specifically because, at any given moment, the work is personalized to the immediate needs of the teacher, team, school, or district. Team level, school level, district level, and consortium level. Shared leadership teams (a) determine where their educators and communities are in the process of implementing customized learning (using the phases as a guide), (b) design individualized implementation plans and interventions for their group, and (c) provide positive pressure and support for moving to the next level.

 

Form Follows Function: The Phases Inform Structural Change

One of the big mistakes schools and districts new to Customized Learning make too often is to make structural changes to things like grading, grade levels, courses, and student grouping too early in the change process.

I think this happens for a couple reasons.

One may be that much of the work in the early phases is to address a shared vision and burning platform, to examine our beliefs about learning, to explore what Customized Learning looks like in action, to build the right kind of culture in your classroom, and to make the curriculum more transparent and navigable for students and teachers. This is heady work that often doesn’t seem like action. Changing grading or the schedule is tangible and is action.

Another reason I think it happens is that it doesn’t take long doing even the early stages of this work to realize that how we currently grade, and schedule, and group students, and organize curriculum into courses probably will need to be changed to do Customized Learning well.

There is a major problem with these reasons (even if it is perfectly understandable why educators would feel them): change those structures to what?

It is understandable to want more tangible action. And it is obvious quickly that the structures will need to change. But until a critical mass of the staff have built a classroom culture of voice and choice, made the curriculum transparent and navigable, and have developed some proficiency at a balanced instructional model that provides for both learning higher-order thinking and lower-level thinking, it will not be clear what kind of grading will work for you, or scheduling, or organizing “courses” or “seminars,” etc.

Then there are the political or strategic issues around the public being ready for those kinds of changes (heaven forbid school look different than when they were students!). Making structural changes too soon has led to public backlash (this, for example). When the school is further along with implementation, and there have been strong efforts to build understanding and support among parents, the public understands why those changes are being made and sees a need for them.

Recently, I discussed the phases of implementation. You might have noticed how each of the early phases said “In the Current System.” This is a reminder that those big structural changes come later. The phases should follow the Biology principal of “form follows function.” The initial phases are implemented within the current school system, but the changes in curriculum organization, classroom culture, and instruction inform us about how school structures (student grouping, grades, courses, schedules, etc.) need to change. Even early implementation makes clear the inadequacy of the current approach of these components for Customized Learning, leading to educators often wanting to jump to making these structural changed early in the process.

But, in truth, we don’t know what to change them to until we’ve had a chance to get good at the components of earlier phases in the process.

They are important changes. And they will come. But wait until the right time.

Learning to Use the Common Core

A friend recently asked what teachers are doing to align with the new Common Core curriculum.

She wrote:

As I am working with teachers on the ELA CCSS, some are asking about examples of how the other content areas are using the standards in their curriculum. They are meeting with some resistance re: looking at their curriculums in light of the standards and are “waiting for their content associations” to publish new standards.

Educators being reluctant to put too much energy into the “New Best Thing” isn't surprising, given the speed with which innovations come and go in schools. But the notion of being clearer about what we are teaching and increasing the consistency of what is taught across classrooms, schools, and districts is not new, and is enduring enough that having a “new” curriculum is a good opportunity to be deliberate about getting better at that. (Now, if we could only get as strong and enduring a focus on quality instruction!)

We are working on transparency of teaching and integrating the Common Core in my district, and I shared with my friend what we are doing:

Introducing and Starting to Use the Common Core

In keeping with approaching implementing Customized Learning in phases, we are looking at using the curriculum differently as a phased implementation. I think I would label those phases as something like: Awareness, Models, Practice, Implementation.

Awareness: Have teachers do what they're doing now, but make sure that students know what the learning targets are for their activities that day (regardless of which set of standards teachers are using). At the same time, see if the teacher can identify which Common Core standards the activities they are doing that day are most closely related to. Some of this phase should be devoted to doing a 10,000 ft crosswalk between the curriculum they are used to using and the Common Core, to help identify how they are the same and how they are different.

Models: Have teachers visit (in person, on line, or in print) some examples of folks teaching from the Common Core in ways we might label “high level of implementation.” The goal, of course, is to help teachers find exemplars so they can experience what it looks like, feels like, tastes like, smells like, etc. Part of this phase is reflecting on how they might organize their teaching, lessons, or units differently to bring them more in line with the Common Core.

Practice: Teachers use the Common Core to design their teaching, lessons, and units, and try them out. Both feedback from knowledgeable, trusted others, and self reflection guide the revision and improved implementation of that teaching. The goal is to know you won't start out perfect, but that you are working to get better. Teachers here, in Cohort districts, would also be using the curriculum more and more to have students monitor their own progress.

Implementation: Teachers have gotten pretty comfortable with the transition and pretty good at teaching with the Common Core (these teachers don't have to be perfect or outstanding, just competent). Teachers in this phase become both places to visit and coaches (knowledgable, trusted others) for teachers in more novice phases.

Teachers in a builidng don't have to be all at the same phase at the same time. In fact, it's really helpful to have those teachers who are a phase or two ahead and can work with the more novice teachers.

We need to help teachers move from a Fixed Mindset to a Growth Mindset (the ability to learn and adapt as things change and evolve around you), possibly by having them all read the book Mindset. You need to build a common language around Growth Mindset, and talk about it often to keep that idea in the forefront of their minds while struggling through change. Parallel to this is helping teachers know that the new constant is change, and we must learn how to constantly adapt to productively respond to new challenges and requirements.

And lastly, I suspect part of what is giving teachers a hard time is not the Content Knowledge piece, but the focus on higher order thinking and the application of knowledge (changes away from sacred cow units of study aside). I think getting them involved with the Cohort's Complex Reasoning curriculum (essentially Marzano and Pickering' Dimensions of Learning) would give them a concrete way to apply and leverage higher order thinking to their content…
